Jay read the retrospectives for fun.
This was not something he would have predicted about himself. In his previous life, retrospectives were the ceremony he dreaded most. Worse than sprint planning, worse than standups, worse than the quarterly all-hands where the VP of Engineering showed slides with upward-trending arrows. Retrospectives were the meeting where everyone said what they actually thought, which sounded healthy in theory but in practice devolved into a room full of people carefully not blaming each other for the thing they all knew had gone wrong.
Agate's retrospectives were different. They were generated after each sprint, stored in .ai/sprints/sprint-01/retrospective.md, and they were ruthlessly, refreshingly specific.
The format was three sections: what worked, what didn't, and what to do differently.
Sprint one's retrospective for the log aggregator project:
What worked: Parallel execution of the parser and formatter tasks reduced sprint duration by 40%. The interview phase correctly identified the need for structured logging, which prevented a redesign in later sprints.
What didn't work: The test generation task produced tests that validated output format but not error paths. The assessment identified three untested failure modes. The error handling suggestion from the user was necessary to correct the agents' focus.
What to do differently: In future sprints, test generation should explicitly include failure mode testing. The agent prompt for test generation should be updated to prioritize error paths alongside happy paths.
No blame. No politics. No carefully worded feedback designed to preserve someone's feelings. Just an honest accounting of what happened and why, written by a system that had no ego to protect and no relationships to preserve.
Jay started reading them the way some people read restaurant reviews—not because he was planning to eat there, but because the observations were interesting in themselves. Each retrospective was a small window into how the agents had performed, where they had struggled, and how the system proposed to improve.
"You're reading retrospectives voluntarily," Navan observed one afternoon. "You know that's weird, right?"
"They're good writing," Jay said, and meant it. "Clear, specific, no jargon. The 'what didn't work' section is always the best part. It's like a post-mortem without the trauma."
"A post-mortem without the trauma," Navan repeated. "That might be the most appealing description of any software process I've ever heard."
Jay bookmarked three of his favorite retrospectives. One for a sprint where the agents had completely wrong the architecture and the retrospective had calmly explained why. One for a sprint that went perfectly and the retrospective had only a single sentence under "what didn't work": No issues identified. And one for a sprint where the agents had ignored an agate suggest command and the retrospective had noted it, dispassionately, as an area for improvement.
Honest machines. What a concept.
